Six million hinges: Apple's first foldable may sell out before it ships

Apple spent a decade teasing a foldable iPhone and then, on September 9, put one on a table. The iPhone Duo is official: a passport-sized book phone, 256 GB starting at $1,999, 2 TB at $3,199, pre-orders October 16, first units October 23. That calendar already looked cautious next to the iPhone 18 Pro's September 18 store date. The last 48 hours made the gap look structural.

GF Securities analyst Jeff Pu cut his 2026 Duo shipment forecast from 7 million to 6 million units. The reason is not demand. It is hinges. Yields at the mechanical suppliers feeding Foxconn have not settled at the rate Apple needs, so only selected assemblies are reaching final line. Earlier reporting named the same bottleneck: Amphenol came up short, Taiwan's Shin Zu Shing was asked to cover more volume, and that second source is still not shipping good parts at a stable clip.

What happened

This is the first iPhone whose hardest part is not a chip or a camera module. A book-style fold has to survive hundreds of thousands of cycles, keep dust out of a moving gap, and look like an iPhone when it is closed. Apple delayed the product a month past the rest of the fall lineup specifically to give that mechanism more time. The new forecast says a month was not enough to hit the original build plan.

Context matters. Pu still expects about 72 million iPhone 18 Pro and Pro Max units by year end — roughly twelve times the Duo number. Counterpoint has floated a similar 6 million Duo band and a possible 25 percent slice of the global foldable market if those units actually land. In China, JD.com's official Apple store already logged more than 1.2 million reservations before the real pre-order button exists. Secondhand listings for "first-batch reservation" slots are circulating with markups. That is demand without inventory.

Meanwhile the slab phones are sending mixed signals. Some desks read October ship dates on Apple's store as proof the 18 Pro is selling. Other notes, including Pu's, called early pre-order velocity lukewarm and pointed at short windows on several Pro configurations as evidence of stocking rather than a crush. Both readings can be true at once if buyers are pausing for the foldable. The Duo is the unknown sitting on the other side of October 16.

Why it matters

A 6 million-unit luxury SKU does not move Apple's iPhone mix by itself. It does set the tone for John Ternus's first hardware cycle. The company skipped a base iPhone 18 this fall, raised Pro pricing by $100, and bet that a $1,999 foldable plus Siri AI would keep the narrative from looking like a price-hike year. If the foldable is scarce, the story becomes exclusivity. If it is scarce and then late, the story becomes a manufacturing miss on the one product that was supposed to feel new.

Scalping risk is already in the briefing notes. Mark Gurman argued before launch that tight supply plus high interest would pull units toward resellers and gray-market routes, especially into regions that are not in the first 70-country wave. A $1,999 floor leaves plenty of room for a $2,400 street price. That is a branding problem as much as an allocation problem. Apple does not want its first foldable remembered as the phone you could not buy.

Software is the quieter half of the bet. Craig Federighi said large parts of iOS were rebuilt around two screens. If hardware is gated by hinges, the software story still ships on every 18 Pro that lands September 18 and on every older Apple Intelligence phone that installed iOS 27 this week. The Duo is the physical proof that the two-screen work was not theoretical. Six million units is enough to seed reviewers, stores, and a first wave of buyers. It is not enough to make foldables feel normal.

What to watch next

October 16 at 5 a.m. Pacific is the first honest demand print. Watch how fast Apple's store flips from "ships October 23" to multi-week estimates, and whether popular colors and the 256 GB base — the configuration that usually sells through first — disappear in minutes. Carrier pages will lag; the Apple store will not.

Watch the hinge suppliers in the next two weeks of component commentary. If Shin Zu Shing or a third source starts clearing yield, the 6 million figure can move back up before calendar 2026 closes. If it does not, Apple will protect launch quality and leave money on the table. That is the correct call for a first-generation mechanism, and it is also the call that creates a secondary market.

Watch the 18 Pro mix after Duo pre-orders open. If Pro Max wait times shorten once the foldable is orderable, some of this month's October slips were people holding cash. If both lines stay tight, Apple simply under-built a two-SKU fall on purpose.

The official product is no longer a rumor. The official constraint is the hinge. Between now and October 23, that single part decides whether the Duo feels like a new category or like a display unit with a waitlist attached.
